Vallejo Relief Center, an independent dispensary in Vallejo, California, had a loyalty and messaging platform sitting largely unused for more than a year. After partnering with marketing firm LeafSuite to rebuild its retention program, the dispensary now generates more than $11,000 a month in attributed revenue from that same system. The turnaround required no new software purchase, only activation of tools the business already owned.
From Idle Platform to Active Revenue Channel
Before the partnership, VRC's automations amounted to little more than a birthday promotion. There was no regular email program and no SMS cadence running consistently, according to the company. The platform had the capability to convert one-time buyers into repeat customers, but nobody was operating it.
LeafSuite rebuilt the program under what it calls its Retention Engine, part of a broader offering the company brands the Dispensary Momentum System. The rebuild added more than 4,000 subscribers to VRC's list, growing its audience 2.3 times over. That expanded, reactivated list is now the source of the dispensary's new monthly revenue figure.

Search Rankings Climb Alongside Retention Gains
The retention work coincided with a sharp shift in VRC's local search standing. Keyword rankings climbed from four to 65 in its market, according to figures LeafSuite attributes to SEMrush. The dispensary now leads every competitor in the area for overall search visibility, posting a score of 57.92% against a next-closest rival at 29.90%.
McGregor said the speed of that shift reflects how little dedicated search optimization typically happens in the cannabis retail sector. He noted that in many small and mid-sized markets, competing dispensaries either skip search-engine optimization entirely or hire general marketing agencies unfamiliar with cannabis-specific needs, such as building functional menu pages.
That competitive gap, McGregor argued, is what allowed VRC's rankings to move quickly once a dedicated effort began. LeafSuite works with one independent dispensary per local market, typically businesses generating between $2 million and $8 million in annual revenue, building out three connected systems covering website infrastructure, local search, and retention marketing.
The case underscores a broader dynamic in cannabis retail, where operators often invest in marketing technology without the specialized staff to run it. As state-legal cannabis markets mature and competition for repeat customers intensifies, independent dispensaries increasingly face a choice between hiring multiple specialists or partnering with agencies built specifically for the sector's compliance and operational quirks.
LeafSuite, based in Central Point, Oregon, says the VRC results reflect a broader pattern it has observed across the independent dispensary sector. The company positions itself as a single partner capable of handling search optimization, web development, retention marketing and design for cannabis retailers, rather than requiring operators to assemble separate specialists for each function.
